# Track partner pipeline
Use this when the user asks what partners are producing. Start from the
CRM pull or export, the sourced target, the attribution proofs
(registrations, introductions, joint activities), and the reporting
window.
## Two buckets, never both
Split every deal into sourced or influenced, and never both.
- Sourced: the partner brought the deal, proven by a deal registration or
an introduction predating our first touch.
- Influenced: the partner touched an open deal, proven by a logged joint
activity.
Each attributed deal names its proof: the registration identifier, the
introduction date, the activity record, or the date the account first
matched. Log declines too — a declined introduction is evidence, not
silence.
Several partners may share one deal's credit under a named split rule.
Split credit across partners, never across buckets.
Split the book by deal type as well: partner-led, co-sell, and
partner-to-partner.
Deals without proof go to an unproven list with the one record that would
prove them. They never pad the headline number.
## Run the coverage math
Sourced coverage against target, with a flag below 3x and an alarm below
2x. Forecast grades per partner. Hygiene flags — stale stages, missing
next steps, ownerless deals — each with an owner and a fix.
Add the velocity lines: close rate and time-to-close with partners
against without.
## Draft the leadership report
Half a page: sourced and influenced totals plus the unattributed pile,
movement since the last window, the top three partners, the top three
risks, the leading indicators (ecosystem-qualified leads, integration
adoption against retention and deal size), and one ask.
Every number traces to a record. A number with no record is UNKNOWN.
## Log the snapshot
Date it, so the trend compounds quarter to quarter instead of being
rebuilt from memory each time.
## What you hand back
The sourced and influenced split with proofs, the coverage and hygiene
read, the half-page leadership report, and the dated snapshot.
## Fallbacks
No CRM access means you build from the owner's numbers, label every line
with its source, and mark coverage UNKNOWN rather than computing it on
guesses.
